How to Evaluate Candidates Objectively

The structural conditions that make objective candidate evaluation possible โ€” and the common shortcuts that prevent it.

Objectivity Is a System Property, Not a Personal Quality

Individual interviewers cannot reliably evaluate candidates objectively on their own โ€” not because they lack intelligence or integrity, but because objectivity requires structural conditions that individuals cannot create for themselves. Calibration, independence, explicit criteria, and a defined decision process are all system properties.

The goal is not to find interviewers who are objective. The goal is to build a process where the conditions for objective evaluation are present regardless of who is interviewing.

Explicit Criteria Before Evaluation Starts

The single most important precondition for objective evaluation is defining the evaluation criteria before any candidate is reviewed. Criteria defined after evaluation starts will be influenced, consciously or not, by the candidates already seen.

This means: scoring dimensions, dimension weights, and evidence anchors (what strong/weak evidence looks like for each dimension) must be written before the first resume is reviewed.

Separating Observation from Evaluation

Objectivity breaks down when interviewers mix observation with evaluation in real time. Asking an interviewer to assess whether a candidate is 'strong on technical depth' while simultaneously conducting a conversation is demanding two cognitively different processes at once.

Better practice: take observational notes during the interview (what did the candidate say/do?), then complete the evaluation rubric afterward from those notes. This sequence produces more evidence-dense, less impression-driven scores.

Independent Scoring as a Non-Negotiable

Scores submitted after hearing a colleague's opinion are not independent evaluations. They are collaborative opinions presented as separate data points. This distinction matters enormously because the entire rationale for having multiple interviewers is to produce independent signal.

Require all rubric submissions before any debrief discussion. Even a 10-minute window between submission close and debrief start is enough โ€” the goal is preventing real-time anchoring, not knowledge isolation.

Evidence Documentation

An objective evaluation is only as good as its evidence record. A score of 3/4 on 'Communication Under Ambiguity' with no supporting notes is not an objective evaluation โ€” it is a retained impression. The same score with three specific behavioral observations is.

Make evidence documentation a structural requirement, not a best practice. Systems that make submitting scores without notes technically impossible produce meaningfully better evidence quality than those that make notes optional.
